1. Separate comments by NPS category: Promoter (9–10) / Passive (7–8) / Detractor (0–6)
2. Classify each verbatim into a theme: product quality / ease of use / support quality / pricing / speed / communication / other
3. For Detractors: rank themes by frequency and calculate % of Detractors citing each theme
4. For Promoters: identify the top 3 reasons for advocacy that could be amplified in marketing or product
5. Identify the 3 themes where Passives differ most from Promoters — these represent the highest conversion opportunities

Passive-to-Promoter gap analysis is more actionable than focusing on Detractors alone, since Passives are closest to conversion with targeted interventions.
Watch out for
Short verbatims (under 10 words) are unreliable for theme classification. Flag and exclude them from quantitative analysis while still reviewing qualitatively.
